How to buy YouTube advertising without funding a showreel
- Decide whether you are buying production, media, or both. A production shop makes excellent ads and buys media poorly. A performance shop buys media well and makes serviceable ads. Say which gap you actually have, and be willing to hire two providers if the honest answer is both, since one invoice is not worth a weak half.
- Define the action before the concept. Brand awareness, a lead form, an app install and a purchase demand different creative, different targeting and different measurement. Agree the single action that matters and how it is counted, because a campaign optimised for views will reliably deliver views and nothing else.
- Ask to see the first ten seconds of past work. Almost all of the outcome sits in the opening seconds, before a viewer can skip. Ask candidates for three ads they made, watch only the openings, and ask what each one was testing. An agency that cannot explain the hook it chose is decorating rather than advertising.
- Budget for iteration, not a single hero film. Video creative fatigues, and the winning variant is usually discovered rather than designed. Reserve part of the production budget for cutdowns and alternate hooks after the first data arrives, and agree in advance who produces them and at what cost.

What moves a YouTube budget
Three variables set the number. Production ambition comes first, and the range between a well shot founder to camera piece and a scripted spot with cast and location is enormous. Audience competition comes second, because you bid against everyone else who wants the same viewer, and some categories are simply expensive. Volume of variants comes third, and it is the one buyers underestimate, since a serious programme runs several hooks and lengths rather than a single film.
What should not move the number is a promise about view counts. Views are the cheapest thing on the platform to buy and the least connected to revenue. - Can I reuse ads from other channels?
- Sometimes, with edits. What rarely works is running a long form brand film unchanged, since it was built for a viewer who chose to watch rather than one deciding within seconds whether to skip.
- Should the same agency handle creative and media?
