Email marketing cost, broken down honestly
Email marketing cost is really three costs that buyers frequently confuse for one. There is the platform fee, which scales with the size of your list and the volume you send. There is the production cost of the emails themselves, which scales with how many campaigns and automations you run and how much is designed from scratch. And there is the strategic and technical work: segmentation, deliverability, testing, integration with your store or CRM. A quote that arrives as a single monthly number tells you nothing about which of the three you are buying. This page separates them, explains what actually drives each one up, and shows how the providers in our index describe their pricing.

How to price an email programme properly
- Count your list and your send volume first. Platform pricing is driven by contacts and sends, so establish both before you ask anyone for a number. Include how many of those contacts are actually active, because paying to store lapsed addresses is the most common avoidable line in an email budget and pruning them often improves deliverability at the same time.
- Separate platform fees from agency fees in the quote. Ask whether the platform licence is billed to you directly or resold through the agency with a margin. Both are acceptable, but you need to know which, because a resold licence makes it harder to leave and harder to compare two proposals that quote a single blended monthly figure.
- Define the monthly output in countable units. Campaigns sent, automated flows built or maintained, templates designed, segments created, tests run. Elastic scope is where email retainers become unpredictable, and an agreed count per month is the only way to notice when delivery quietly falls while the invoice stays the same.
- Budget for deliverability and consent work up front. Authentication records, sender reputation, list hygiene and a documented consent trail are unglamorous and decide whether anything you pay for is seen. The FTC's CAN-SPAM compliance guide sets out requirements including honouring opt out requests promptly and not using deceptive subject lines.
What drives the number up
Four things account for most of the variance between a modest email budget and a large one. The first is design volume: bespoke templates for every send cost several times more than a flexible modular system built once and reused. The second is automation depth, because a welcome sequence is a week of work while a full lifecycle programme with browse and cart triggers, win back journeys and post purchase flows is a project measured in months. The third is data plumbing, which is where ecommerce and subscription businesses spend more than they expect, since personalised email depends on clean product, order and behaviour data arriving reliably in the platform. The fourth is compliance and reputation work, which rises sharply if you have inherited a poorly maintained list.
What does not drive the number much is list size on the agency side. Sending to a hundred thousand people costs the agency almost the same effort as sending to five thousand, though your platform bill will differ significantly. That asymmetry is worth remembering when a provider prices a retainer as a share of your platform spend. Ask instead for a fee tied to the output you agreed, which is the part their effort actually tracks.
Reading the published numbers without being misled
Our index records the starting prices agencies publish on their own sites, with the date we checked. Those numbers are useful as a market floor and dangerous as an estimate, because the published figure almost always describes the narrowest possible engagement: a small number of campaigns a month against an existing template set, with no automation build and no data work. The moment you add a migration between platforms, a template rebuild or a set of triggered flows, you are in project pricing rather than retainer pricing, and the two are quoted differently.
The most reliable way to compare is to write one page describing your list size, your platform, your monthly campaign count, the flows you want built in the first quarter and who supplies the copy and images. Send the identical page to every candidate. Differences in the returned quotes then mean something, because they reflect a different view of the same job rather than a different job. Where a provider refuses to quote against a written brief before a discovery call, that is a legitimate position, but note it, because it usually signals a scoping model built for larger accounts than yours.
Questions people actually ask
- Should I pay the platform directly or through the agency?
- Directly, where you can. It keeps the account and the data in your name, makes the true cost visible, and means a change of agency does not require a migration. If the agency resells the licence, ask what margin is applied and whether the account transfers to you on exit.
- Is a retainer or project pricing better for email?
- Build work such as a migration, a template system or a set of lifecycle flows suits a fixed price project with defined deliverables. Ongoing campaign production and optimisation suits a retainer with a countable monthly output. Many buyers need one of each in the first year and only the retainer thereafter.
- What hidden costs catch people out?
- Paying to store inactive contacts, per seat charges for extra users, transactional email billed separately, integration or middleware licences, and stock imagery. Ask for a full list of third party costs in the proposal so the monthly total you approve is the total you receive.
- What compliance work should be in the price?
- Authentication and sender configuration, a working unsubscribe mechanism honoured promptly, accurate sender identification and a documented consent record. The FTC's CAN-SPAM guide describes these obligations for commercial email, and they should be part of the setup rather than a chargeable extra.
