How to shortlist a creative agency
- Name the problem, not the deliverable. Write one paragraph describing what is going wrong commercially: the brand does not stand for anything, the sales team has no materials, the campaign does not convert, the identity looks dated next to competitors. Briefs that specify deliverables get you what you asked for; briefs that specify problems get you the agency's judgement, which is the thing worth paying for.
- Establish which disciplines are in house. Strategy, design, copywriting, motion, production and media buying are frequently split across partners. That is normal, but it changes turnaround, accountability and the margin stacked on subcontracted work. Ask which disciplines sit inside the building, and ask to meet the people who would actually do your work rather than the ones who pitch it.
- Ask for the disclosed minimum engagement. Creative work is priced in project fees, retainers, or a hybrid of the two, and the smallest engagement an agency will accept removes more names from a shortlist than any other question. Get it in writing, and treat a published starting figure as a floor for the narrowest possible scope rather than a forecast of your invoice.
- Agree ownership of the work up front. Confirm who owns the finished assets, the working files, the fonts and the stock licences, and whether the agency may show the work publicly. Font and image licensing in particular is a common source of a later cost, because a licence bought for a pitch rarely covers national distribution.
What separates a strong creative agency from a well presented one
Almost every agency presents beautifully, which makes presentation useless as a filter. What actually varies is whether the agency can explain why a piece of work was right for a specific commercial problem, and whether that explanation survives a follow-up question. In a chemistry meeting, pick a single case study and ask what the client's business problem was, what else was considered, what got rejected and what happened afterwards. Weak agencies answer with the process. Strong ones answer with the decision.
The second reliable signal is how an agency responds to constraint. Ask what they would do with a quarter of the budget you have discussed. A shop that reflexively reduces the number of deliverables is selling output. One that changes the strategy is selling judgement. Neither answer is disqualifying, but they describe two very different suppliers and you should know which one you are hiring.

Silence on price is not a fault, but it is information, and it usually predicts how much of the commercial conversation happens before you see a number.
We do not rank on awards, and we do not accept payment for placement or for a higher position. Awards tell you an agency's peers admired a piece of work, which is worth something and is not the same as evidence that the agency is a good supplier to a company like yours. Published pricing, disclosed minimums and named clients are checkable claims, so those are what we index.
Project, retainer or hybrid
A project fee suits a bounded piece of work with a definable end: an identity, a campaign, a website. A retainer suits continuous demand where the value comes from an agency knowing your business well enough to move quickly. The common failure is a retainer bought for project-shaped work, which turns into a queue nobody is managing, or a project fee bought for continuous work, which turns into a scope argument every six weeks.
Whichever you pick, define what a month or a phase contains, how change requests are priced, and what the exit looks like. Ask for the notice period and what happens to work in progress if either side gives notice. Agencies that answer those questions plainly are usually the ones that run projects plainly too.

- In practice a creative agency is bought for the ideas and the assets, while a marketing agency is bought for the channels and the numbers. Plenty of firms do both, so ignore the label and ask which of the two capabilities is in house and which is subcontracted.
- Should I run a paid pitch?
- Paid pitches produce better work than free ones because the agency can afford to put senior people on it, and they let you compare thinking rather than polish. If your budget cannot stretch to that, run a paid discovery phase with one or two finalists instead of asking four agencies for free speculative work.
- How long does a brand identity project take?
- Typically a few months for a small or mid-sized business once discovery, concept development, two rounds of refinement and rollout artwork are counted. The schedule is usually set by your approval chain rather than by the agency, so decide early who signs off and make sure they attend the presentations.
- How do I judge the work before results exist?
- Judge the reasoning, the fit with your actual customers and the practicality of production. Ask how the identity behaves at small sizes, in a single colour, and in the hands of your own team, because a system that only works in the presentation deck is a cost you will carry for years.
