How to buy ad management services without losing your account

  1. Create and own every advertising account yourself. Open the Google Ads, Meta, Microsoft and any retail media accounts under your own billing and administrative access, then invite the agency in. Doing it the other way round means your conversion history, audience lists and learning periods belong to the provider, and rebuilding them after a split can cost months of performance.
  2. Get the fee model in writing before you compare quotes. The three common shapes are a share of media spend, a flat monthly retainer, and a retainer plus a performance element. Each one creates a different incentive, and a share of spend quietly rewards raising the budget. Ask which applies at your spend level, what the minimum fee is, and what happens to the fee if you pause.
  3. Separate media spend from management fee in every line item. A quote that gives one blended number hides how much of your money reaches the auction. Insist that the proposal splits platform spend, management fee, creative production and any third party tool licences, and that invoices keep the same split so you can audit them later.
  4. Agree the conversion definition before the first campaign runs. Decide what counts as a result: a form submission, a qualified call over a set length, a booked appointment, a paid order. Most of the value in ad management sits in three activities that are unglamorous and continuous: keeping wasted spend out of the account, keeping the offer and the landing page matched to the query, and testing enough creative that performance does not decay. A provider who does those three things properly on a modest budget will beat a provider running an elaborate multi-channel structure on the same money. When you read a proposal, look for how often the account is touched and by whom. Weekly optimisation by a named specialist is worth more than a quarterly strategy session delivered by a director you will never speak to again.

The signals worth checking on a shortlist

Ask for the account structures, not the case studies. A provider willing to walk you through a live account, with the client name redacted, is showing you the thing you are buying. The advertising itself is governed by ordinary consumer protection law, and the Federal Trade Commission's online advertising and marketing guidance is explicit that claims in digital ads must be truthful, substantiated and not misleading, with material disclosures made clearly. Responsibility for that sits with the advertiser, meaning you, not the agency writing the copy. Ask who reviews claims before they go live, and make substantiation part of the process rather than something you discover during a dispute.

Is a share of ad spend a fair way to pay an agency?
It is common and it is workable, but it rewards larger budgets rather than better results, so it suits accounts that are already at a stable spend level more than accounts still finding their footing. If you use it, cap the share above a defined spend, and agree in advance what happens when you want to reduce the budget.
Should the agency's fee include the media spend?
Only if the invoice still shows the split. A single blended number makes it impossible to tell whether a change in results came from a change in budget or a change in management, and it makes moving to another provider harder because you have no clean spend history to hand over.
How long before ad management shows results?
Paid search can produce measurable enquiries within weeks because you are buying existing demand, while paid social and shopping usually need a longer testing period to find the creative and audience that work. Judge the first quarter on whether waste is falling and the conversion tracking is trustworthy, and the second on cost per qualified enquiry.
What happens to my campaigns if I change agency?
If the accounts are in your name, you revoke access and everything stays: campaign history, conversion data, audiences and negative keyword lists. If they are in the agency's name, you may be starting from an empty account, which is the single most expensive mistake buyers make in this category.
