How much does email marketing cost, in practice
The honest answer is that email marketing has three separate costs and most quotes only make one of them visible. There is the sending platform, which is usually the smallest line and is priced on list size or send volume. There is the human work of strategy, writing, design, segmentation and reporting, which is where almost all of the money goes. And there is the setup cost of getting your data into a usable state, which is invisible in the pitch and frequently the largest single task of the first month. A quote that names a monthly figure without saying how many campaigns it covers, who writes them and whether the list has to be built is not a price, it is a placeholder. This page sets out how to turn those placeholders into comparable numbers.

How to get comparable email marketing quotes
- Write down the send plan before you ask for prices. Decide how many campaigns a month you want, how many automated sequences you need, and whether anyone in house can write. Send that same short specification to every candidate. Two proposals for ongoing email marketing cannot be compared at all, while two proposals for four campaigns a month plus two automations can be compared in five minutes.
- Separate the platform fee from the human fee. Ask each candidate to quote the sending platform as its own line, billed to you directly wherever possible, and the management fee separately. Platform costs scale with list size and are the same whoever runs the account, so folding them into a single monthly figure hides which supplier is actually cheaper for the work.
- Price the data work honestly. Ask what condition your list needs to be in, who cleans it, who removes duplicates and bounces, and whether integrating your CRM or booking system is inside the fee or a separate project. This is the line most often underquoted, and discovering it in month two turns a fixed retainer into a variable one.
- Agree consent handling and what counts as a result. Commercial email in the United States carries specific obligations, including accurate headers and subject lines, a clear opt out and prompt honouring of opt out requests, as the FTC's CAN-SPAM compliance guide for business sets out. Agree who owns compliance, how unsubscribes flow back to your systems, and which business outcome the monthly report will lead with.
What sits inside a monthly email fee
At the lower end of the market you are typically buying a set number of campaigns a month using templates that already exist, written by someone who also writes for a dozen other accounts, with a report of opens, clicks and unsubscribes. That is a real service and for a business with a simple list it can be enough. What it does not include is anyone thinking about who should receive what and when, which is the part that changes revenue.
Higher fees buy segmentation, automated sequences keyed to customer behaviour, integration with the system where your customer data actually lives, deliverability work when your sends start landing in spam folders, and testing that is designed rather than random. The gap between the two is not quality of writing, it is whether anyone is doing operational work on your data. When you compare quotes, the useful question is which of these candidates proposed to touch your data at all.
What we record about the agencies in this comparison
Our index records what each agency publishes on its own website, with the date we checked, rather than what a badge or an award page claims. That means published starting prices where they exist, disclosed minimum engagements and minimum terms, named clients and stated service lines. Where a firm publishes nothing on price, we record the absence rather than filling it with an estimate, because an invented figure is worse than a blank.
The pattern in this category is consistent. Suppliers selling to small businesses publish a starting price more often, because price is how they compete. Suppliers selling multi channel lifecycle programmes scope everything in a discovery call and publish nothing at all. Neither habit predicts quality, but published pricing makes a shortlist much cheaper to assemble, which is why it is the first thing we record.
Where email budgets are wasted
The commonest waste is paying monthly for a newsletter that nobody asked for while the highest value lists in the business, dormant enquiries and lapsed customers, are never contacted. The second is paying for design when the messages that produce revenue are short and plain. The third is optimising against opens, which have become an unreliable measure now that mail clients pre load images, so a report built on open rate can improve while sales do not move.
Ask every candidate for the smallest engagement they will accept, the minimum term and the notice period. Those three answers remove more names from a shortlist than any other question and take one email to obtain. Then treat any published starting figure as a floor for the narrowest possible scope rather than a forecast of your programme, and compare candidates on an identical written specification instead of on headline monthly numbers.
Questions people actually ask
- Is a monthly retainer or a per campaign price better?
- Per campaign pricing suits a business that sends irregularly and wants to control volume. A retainer suits one that needs automations maintained and a list looked after continuously. The risk with retainers is paying for months where little is sent, so agree a minimum deliverable count in writing and a rule for what happens to unused campaigns.
- Do I pay for the sending platform separately?
- You should, and ideally under your own account and billing. It keeps the cost visible, it makes suppliers comparable on the work rather than on a bundled number, and it means you keep your list, your templates and your sending history if you change agency. An agency that insists the platform sits under its own account is creating a switching cost.
- How big does my list need to be for this to be worth paying for?
- Less about size than about value per customer and repeat purchase. A short list of high value business buyers can justify serious work, while a large list of one off low value purchasers may not. Ask candidates to reason from your average order value and repurchase rate rather than from list size alone.
- What should the monthly report actually show?
- Sends, delivered, clicks, unsubscribes and complaints, alongside the business outcome you agreed to count, such as attributable orders or booked appointments. Insist on absolute numbers next to the ratios, and on your own direct access to the sending platform so you can check any figure without asking the agency for it.
