Turning a directory list into a real shortlist

  1. Check how the list was ordered. A directory that discloses its ranking method can be read. One that does not is an advertisement with a headline. Look for whether placement can be bought, whether reviews are verified, and whether the order changes when you are logged out. Ten minutes here saves a week of meetings with firms that paid to be at the top.
  2. Match the firm's size to your project. A firm whose typical engagement is ten times yours will staff you with its juniors, and a firm whose typical engagement is a tenth of yours will be learning at your expense. Ask for the size and duration of their median project rather than their largest, which is the number every profile leads with.
  3. Verify one named case study. Pick a single case study from the profile and ask to speak to the client named in it. Firms that can arrange that call quickly have relationships that survived delivery. Firms that cannot have a marketing department that outpaced their project record.
  4. Ask what they turn down. A firm that accepts every brief is selling capacity. Ask what kind of work they decline and why. The answer describes their actual specialism far more honestly than the service list on their website, and it tells you whether your project is one they will treat as interesting or as filler.

What a profile can and cannot tell you

The checkable parts of a directory profile are few: the company's registered existence, how long the domain has been running, the named leadership, the case studies that identify a client, and reviews that describe a specific project rather than a feeling. Everything else, including the technology badges and the industry tags, is self declared.

Treat the profile as a set of claims to test rather than facts to compare. The most efficient way to test them is to ask one specific question about a claim in the first call and watch whether the detail holds up.

The commercial questions that separate firms

Custom software firms differ far more in how they sell than in what they can build. Ask each one whether they prefer fixed price or time and materials and why, what their change control process is, what they charge for discovery, and what a typical support arrangement costs after launch.

Answers to those four put a price on the whole relationship rather than on the build alone. They also surface the firm whose low build price is funded by an expensive support contract, which is a legitimate model but not a cheap one.

Where the money actually goes wrong

Custom projects rarely fail because a developer could not write the code. They fail because the requirement was never settled, because an integration turned out to be undocumented, because migration of old data took four times the estimate, or because nobody on the buying side had time to make decisions at the pace the plan assumed.

All four are visible before signing. Ask how the firm handles each, and give weight to the firm whose answer includes something they will need from you, because that is the firm that has been burned by the same thing and has changed how it works.

Source code in a repository you own, credentials and account access, documentation for running and deploying the system, the list of third party dependencies and who pays for them, and whatever automated tests exist.
